A plan for Ultrahuman after the $70M raise

Rings earn 91% of Ultrahuman’s revenue. What earns the next $10M?How I got here. Three funded bets at month 12: GCC stores $3.94M + Blood Vision at checkout $4.34M + India stores $3.31M = $11.6M base (low $6.2M, high $18.6M). My calculation. See the math

$70M raised, a $200M run-rate target, and eight bets beyond the ring. Here is how to pick three, test them in 90 days, and stop the ones that miss.

01 / The gap

One ring earns 91% of revenue, and its biggest market rests on a conditional ruling.

91%

of FY25 operating revenue came from rings: Rs 516 Cr of Rs 565 Cr. Subscriptions were Rs 29 Cr.

61→45%

US share of revenue, FY25 to the latest quarter. The Ring PRO is back in the US on one conditional customs ruling; the Ring AIR is still barred and the appeal is open.

5%

of revenue is software today, against the CEO’s stated 15% target. India rose from 3% to 11% of revenue while the US was blocked.

Show the math
Rings Rs 516 Cr / Rs 565 Cr = 91.3%Rs 581 Cr is total income including other income. FY25 PAT was about Rs 72 to 73 Cr (sources differ) and includes a Rs 32.7 Cr tax credit. Reported fact.
02 / The size

The CEO’s target leaves a $60M gap. The ring closes most of it; new bets should carry about $10M.

Sized two ways: top-down from the target the CEO set, bottom-up from three bets with written assumptions.

Not a replacement for the ring. A hedge beside it.

About a fifth of the gap, from bets that do not depend on one product in one market.

03 / The answer

Run new products and geographies as gated bets, not launches.

A New Initiatives office of four, reporting to the CEO. Three bets at a time. Capital moves only at the day-90 gate. Worked through on the GCC stores bet:

04 / The planner

Eight bets, one budget: the planner funds three.

This is the tool the role would run every quarter. Change the weights or the budget and the calls change. The defaults reproduce the numbers on this page.

05 / Worked bet 1

Three GCC stores pay back only above 8 rings a day.

So that is the gate. The Middle East was Rs 33.2 Cr of FY25 revenue, and the UAE is a named store market for the raise.

A 6% Blood Vision attach at checkout adds about $4M a year without a new device.

Software and services are 5% of revenue against a 15% target, and about 12% of users already pay for PowerPlugs. The test: one tap at ring checkout, in India and the UAE, for 60 days.

The year-1 ask is $5.15M. The base case covers store costs and the team by month 12; the low case does not, which is what the gates are for.

08 / The risks

Four things could sink it, and each shows up early.

Every risk has a signal inside 60 to 90 days, which is the point of testing small before scaling.

Concept render: a titanium ring on a stone pedestal
RISK 1

Stores miss breakeven

Signal. Under 6 rings a day per store by day 60

Fix. Shop-in-shop fallback; no fourth store before the gate

RISK 2

Blood Vision capacity or rules limit a market

Signal. Booking-to-draw time over 7 days

Fix. Start only where it is already live: India, UAE, KSA

RISK 3

India keeps shrinking as Oura arrives

Signal. Store traffic falls month on month (category shipments −30.6% in 2025)

Fix. Clinic corners and corporate demos; hold store 4

RISK 4

The engine slows the core

Signal. Gate reviews slip, core teams wait on it

Fix. It owns only funded bets and hands winners to core teams

09 / Roadmap

The first 180 days of the role, with an owner and a number for each step.

Nothing scales before the day-90 gate.

  1. Days 0 to 30

Bet scorecard, eight bet cards, the CEO gate calendar

Head of New InitiativesProves it: Three bets funded with written pass bars

  2. Days 30 to 90

Dubai store live; Bengaluru store and clinic corner live

Bet lead, marketsProves it: Rings a day per store vs breakeven

  3. Days 30 to 90

Blood Vision at checkout in India and the UAE

Bet lead, productsProves it: Attach rate vs the 4% bar

  4. Day 90

    First gate review

CEO and Head of New InitiativesProves it: Go, hold or stop per bet; capital moved

  5. Days 90 to 180

Abu Dhabi and Riyadh; India stores 2 to 4 if passed

Both leadsProves it: Month-6 run rate vs the $11.6M path

10 / Who runs it

Eight bets, three funded, one gate every 90 days. Who’s going to run this?

The role does not exist yet. Here is the case for it, and the person who would like to build it.
